O pacto de autonomia nas empresas familiares

Falamos recentemente sobre a questão da descentralização do poder e das tomadas de decisão nas empresas familiares. De fato, esse é um problema que assola uma boa parte das famílias empresárias – a dificuldade da passagem do bastão da primeira para a segunda geração – o que exige paciência e persistência por parte dos sucessores. No entanto, a elaboração de um pacto de autonomia pode ajudar, e muito, neste processo.

O pacto de autonomia tem sido uma prática muito utilizada nas empresas familiares durante a transição de uma gestão centralizadora para um modelo colegiado. E, principalmente, tem sido bastante efetivo durante o trabalho de formação de sucessores. Isso porque ele define e estabelece até onde vai as responsabilidades e o poder de decisão desses jovens que estão em formação.

O que ele pode definir sozinho; o que precisa levar para discussão nos conselhos e colegiados; e tudo o que não lhe cabe resolver por si só são alguns dos pontos que devem ser elencados no pacto de autonomia. O ideal é que este acordo seja revisto a cada três ou quatro meses, de forma a avaliar seu andamento e quais outras responsabilidades podem ser adicionadas à atuação do sucessor.

Desta forma, consegue-se acelerar o processo de formação, pois se tem mais visibilidade das questões que ficaram sob sua responsabilidade, seus erros e acertos. É uma forma de dar autonomia, mas sem abrir mão totalmente do controle e estabelecendo limites gradativos, tanto para os veteranos, já acostumados a deter todo o poder de decisão, quanto para quem está chegado e precisa, na prática, aprender a gerir o negócio.
